You put it on soft. Put your balls through, then put your dick through. Also make sure you're getting the right size. You may have to experiment some. There's some relatively cheap sets of assorted sizes for you to try, then once you know your size, you can get some nicer, more expensive ones.

I would recommend not giving up. Experiment with silicone rings. Measure the circumference around your entire package and your erect penis.
